Drone Spraying on Indian Farms: What the Kisan Drone Push Got Right and Wrong

Agri-drone subsidies put thousands of spray aircraft into Indian villages. Two seasons in, here is what is actually working on the ground.

The scheme did the hard part

Subsidised agri-drones did something that no amount of private-sector evangelism managed: they put spray aircraft in the hands of rural operators at a price point that made the economics work for a custom-hiring centre.

That is not a small achievement. Two seasons of working alongside FPOs across Andhra Pradesh and Maharashtra, though, and a clear pattern has emerged in what succeeds and what sits under a tarpaulin.

What is genuinely working

Standing crop application. Spraying paddy at panicle stage or cotton at full canopy is where a drone is unambiguously better than a knapsack. No trampling, no operator wading through a treated field, and coverage of an acre in six to eight minutes against forty minutes on foot.

Operator health. This gets undersold and it may be the largest real benefit. A knapsack sprayer wears the chemical. A drone operator stands at the bund with the tank sealed. Anyone who has seen the long-term health outcomes of manual pesticide application in Indian agriculture will understand why this matters more than the efficiency numbers.

Custom hiring economics. An operator servicing 300–500 acres across a cluster of villages recovers a subsidised aircraft inside two seasons at prevailing per-acre rates. That model works.

What is not working

Aircraft bought without a service radius. A drone sitting with a single farmer holding twelve acres will never pay back. The unit economics require aggregation, and a great many aircraft were sold into situations with no aggregation plan.

Spray quality nobody is measuring. Droplet size, swath overlap and downwash interaction with canopy structure determine whether the chemical reaches the underside of a leaf where the pest actually is. Very few operators are checking coverage with water-sensitive paper, so a poor result gets blamed on the chemical.

Maintenance capability. Spray aircraft take far more abuse than survey aircraft – corrosive payloads, dust, constant heavy cycling. The nearest competent service centre being 400 km away turns a ₹15,000 pump replacement into a lost season.

The aircraft was the easy part to subsidise. The service network, the agronomy support and the aggregation model are the hard parts, and they were largely left to sort themselves out.

Where survey and spraying should meet

The obvious gap: almost nobody is combining the two. A multispectral survey flown three days before the spray identifies which zones actually need the application, and at what rate. Feeding that prescription into the spray aircraft turns a blanket application into a variable-rate one.

On our Godavari programme, prescription-guided application reduced total chemical volume by roughly 22% across the season with no measurable yield penalty. At current input prices on 1,800 acres, that is a substantial number, and it is achievable with equipment the cluster already owns.

Advice for an FPO considering this

  • Confirm your aggregated acreage before you confirm the aircraft order
  • Budget for two trained operators, not one – a single trained person is a single point of failure
  • Locate your nearest authorised service centre before purchase, and ask about turnaround
  • Buy water-sensitive paper and actually use it, every season
  • Pair spraying with survey rather than treating them as separate services
  • Keep a maintenance log from day one; resale value depends on it
